Why your Instagram DMs don't turn into orders — and how to fix the leak
The Slaby team6 min read
A reel does well, your inbox fills up, and by the end of the week you have shipped four parcels. Where did everyone else go?
Almost nobody who messages you has decided not to buy. They were interrupted. A DM sale needs the buyer and you to be paying attention at the same time, for several rounds, and every round is a chance for life to get in the way.
This guide walks through where those sales leak, what each leak costs in rupees, and a one-week plan to let buyers finish the sale without waiting for you.
The five places a DM sale leaks
- 1.The wait for a price. A buyer asks at 11 p.m.; you answer at 9 a.m. By then the feeling has passed and the reel is buried.
- 2.The size or colour round. 'Do you have it in M?' 'Yes.' 'And in green?' Each answer is another wait, and each wait loses a few more people.
- 3.The total. Delivery charge, COD charge, a discount you promised — the buyer sees a bigger number than the one in their head and goes quiet.
- 4.The payment step. A UPI ID typed into a chat feels risky to a first-time buyer, and 'send screenshot' sounds like work.
- 5.The address. Three messages, a missing pincode, a wrong phone number, and the order you finally ship comes back.
What the leak looks like in one week: a worked example
- The post
- A reel of a ₹899 cotton kurti
Shared by a few followers, so strangers see it too
- Messages that week
- 60 'price?' or 'available?' DMs
- Answered within an hour
- About 20
The rest wait overnight or until you finish packing
- Still talking after the size round
- 12
- Paid or confirmed COD
- 6
- Sales value
- ₹5,394
Out of a possible ₹53,940 if every message had become an order
Illustrative numbers for a small account, not a benchmark. Count your own DMs and orders for one week and fill in the same rows.
Nobody converts every message, and you would not want to — some people are just curious. But the gap between 60 and 6 is mostly waiting, not lack of interest. If even six more of those buyers had been able to finish on their own, that is another ₹5,394 from the same reel, with no extra content and no ads.
Fix the waiting, not the buyer
Each leak has the same cause: the buyer has to wait for you. The fix is to let them do each step on their own, the moment they are interested.
- Show the price where the buyer sees the product: in the caption, on the first carousel image, or on a product page linked from your bio.
- Put every size and colour on the product with what is in stock, so 'available?' answers itself.
- Let a cart calculate the total — delivery and any COD fee included — before the buyer commits.
- Offer a payment the buyer recognises: a UPI QR or 'open UPI app' button with the amount filled in, or a gateway checkout with UPI apps and cards, instead of a UPI ID pasted into a chat.
- Collect the address in a form that will not accept a missing pincode or a short phone number.
What this looks like on a Slaby store
Each product has its own page with photos, price, sizes and live stock. The buyer picks a size, sees the full total in the cart — your delivery charge and any COD fee as separate lines — and pays at checkout.
For payment you choose the mix. Turn on 'Accept UPI to your bank' and buyers pay your own UPI ID from any UPI app; they send the 12-digit UTR or a screenshot, and the order waits until you check your bank app and approve it. Connect your own Razorpay or Cashfree account when you want cards and automatic confirmation. Offer COD with the limits you choose. Slaby takes 0% commission either way.
If you switch on stock holding, the piece is taken off stock the moment the order is placed, so two buyers can never pay for the last one — a problem DM sellers know well.
Some sales still need a conversation
Not every question can be answered by a product page, and that is fine. Fit questions, custom work and gifting usually need a human. The trick is to keep the conversation about the product and let the store handle the order.
- Fit: add a size chart to your store and send it with your reply. 'Bust 38, so L' takes one message instead of five.
- Custom work: switch on requirement notes and photos for the product, so a signed-in buyer attaches the name, message or reference picture to the item in their cart.
- Questions about a specific piece: the WhatsApp button on each product opens a chat that already names the item, so you are never guessing which kurti they mean.
Keep the conversation. Moving orders to a store does not mean ignoring DMs. It means ending each reply with the product's link, so the buyer can finish without you.
A one-week plan to stop the leak
- 1
Day 1: list your top ten products
Put them on a store with photos, price, sizes and stock. Ten is enough to start; add the rest as you go.
- 2
Day 2: change your bio link
Point your bio at your store's /links page or home page, and add one line: 'Prices and sizes at the link below'.

Day 3: rewrite your quick replies
Save replies that answer and link: 'It's ₹899, M and L in stock — order here: <link>'. One for price, one for size, one for COD.
- 4
Day 4: place a test order
Order something from your own phone, pay by UPI, approve it in your admin, and check the confirmation email. Fix anything that confused you.
- 5
Days 5–7: answer every 'price?' with a link
Reply in comments and DMs with the product link. At the end of the week, count messages and orders again and compare with your starting numbers.
How to tell it is working
Watch two numbers: how many people tapped your bio link, and how many orders arrived without a second message from you. Visits through your store's /links page are tagged as Instagram bio traffic, so they show up in your campaign reports without any setup.
If taps rise and orders do not, fix the product page. If taps stay flat, fix the captions.
Common questions
- Should I put prices in my Instagram captions?
- If you can, yes — 'DM for price' adds a round of waiting to every sale. If you prefer not to, put the price one tap away on a product page linked from your bio.
- Won't buyers still message me?
- Some will, and that is fine. The difference is that your reply now ends with a link they can buy from, instead of the start of a five-message negotiation.
- Do I need a website to fix this?
- You need somewhere a buyer can see the price, choose a size and pay without you. An online store linked from your bio is the simplest version of that. Slaby's Lite plan is ₹299 a month after a 14-day free trial, with no card needed to start.
- What about buyers who want COD?
- Offer COD on the store with limits you choose, such as a maximum order value, a small COD fee or an advance paid online. You can also make each COD order wait for your accept before you pack it.
- Can buyers check out with just their phone number?
- Buyers can sign in with Google in one tap at checkout. Checkout and sign-in with a phone number and an SMS code is available on stores that switch on mobile sign-in, once Slaby's SMS provider is live.
